The company wanted to overhaul its purchasing and procurement processes for its "Direct" business, an essential prerequisite for the implementation of its new ERP. A new Purchasing-Procurement strategy was needed to achieve operational excellence and guarantee the customer promise, while optimizing Supply Chain costs.

This strategic P2P transformation project involves, among other things, change management for Purchasing and Supply teams. It impacts all processes: negotiation and supplier relations, product referencing, procurement strategy and management, inventory and logistics optimization, etc.

Our approach

 

  • Carry out a diagnosis of the existing situation, including an understanding of the ecosystem and constraints, identification of key players, immersion with operational teams and organization of numerous workshops.
  • Identify areas for improvement, qualify target processes and organizations, define the associated RACI, scale potential gains.
  • Formalize operating procedures for executing the target, define performance measurement dashboards.
  • Builds internal communication plan to mobilize sponsors, identify obstacles, update job descriptions
  • Support the adoption of the new processes by operational teams and carry out all change management actions (presentation workshops, training, coaching).

 

Our results  

 

The company has succeeded in modifying its Purchasing/Procurement organization by refocusing its profiles on separate skills. As a result, the expertise negotiation skills on the one hand, and the ability to optimize inventory through forecasting on the other, have been enhanced. This new organization has enabled us to move a step closer to operational excellence by strengthening our collaboration with suppliers.

The new ERP could be set up on this new target structure.
