Project background

 

In 2014, the Group launched a project to overhaul its product repositories around IBM's MDM solution. The aim is to consolidate all reference data in a single structure open to applications.

 

In June 2015, he noted that despite an initial schedule shift, the project did not seem to be able to meet its deadline or quality objectives. The company contacted Univers Retail and set the following objectives:

 

  • Identify the causes of problems.
  • Provide visibility on the project's medium-term future.
  • Draw up a recovery action plan.
  • Manage resources (+/- 6 FTE, CP and recipe team)

Our approach

 

The intervention takes place over a week, before a summary, diagnosis and recommendations are made to General Management. Our approach is based on the following principles:

 

  • Stakeholder testimonials to gather facts about the real state of the project.
  • Cross-checking points of view on the different themes of steering, project organization, functionality, deliverables, contracts and change management.
  • Validation before presentation and distribution.

Our results 

 

  • The interviews took place in a climate of trust and transparency.
  • The summary of convictions won the DG's support for the problems and their causes, the actions and or prioritizations to be carried out, the macro-planning and the recovery action plan.

Thanks to this audit, General Management was able to reorganize the project, and the project is back on track. Univers Retail coordinates all the players and their actions.
