Managing the impact on existing information systems as part of a major transformation program

Sector of activity

Large independent food retailer

Project background

A major French retailer launched a major transformation program, including the introduction of a single product repository and the overhaul of its entire sales management system, based on a market-standard software package.
This program is broken down into 3 major Streams:
  • a reference stream
  • a stream support service
  • a stream point of sale.
The program's complexity stems from its size in terms of functional scope and the number of stakeholders involved (business teams, DOSI, research teams (project and legacy), technical teams, integrator, publisher), as well as the time constraints involved in deploying the solution in stores.

Our approach

Univers Retail takes charge of managing the impact of streams on existing information systems:
  • Repository, including the implementation of a single product repository, and 10 repository projects (items, suppliers, prices, inventory, assortments, promotions, sites, nomenclature, user management and cadence).
  • Points of sale, including setting up flows with store back offices (pricing, promotions, local items and suppliers, order recommendations, store orders, etc.).
The methodology used :
  • Active participation in key program bodies: project committee, lead committees, delivery committee
  • Setting up meetings/rites for IT staff (project managers and technical managers (middleware, operations, developers, etc.): delivery committee, weekly synchronization meetings, one-to-one meetings.
  • Implementation of tools to monitor planning (MS Project), budget, delivery (JIRA) and KPIs.
  • Reporting to the IT department.
  • Pragmatism at all times to ensure smooth collaboration between the various parties (kick-off meetings, alert management, summary templates, etc.).

Our results

  • First repository batches put into production on time and on budget for the IT Department
  • Design and technical teams strongly committed to the program, despite the many difficulties involved
  • Strong operational coordination of all stakeholders: Business DOSI, IT department, integrator, publisher
  • The Univers Retail pilots are recognized for their efficiency, their methodology and their benevolence in bringing the various subjects together.
