Project background
With the switchover to a new software package at one of the main production plants (pilot) having rendered daily information inaccessible from the BI tool in place, the aim of the project is to ensure continuity of business reports during the transition phase of the ERP generalization program.
The main challenge is to reconcile data from the various existing systems with the new SAP system.
In addition, the opportunity was taken to improve the reliability, standardization and user-friendliness of the sales reporting tools (3 waves over 18 months), which added complexity and put a lot of pressure on the project.
Our approach
Our mission takes place during the specification phase of wave 1, following the project scoping and POC. It involves a :
- Major project to effectively manage the Group's consolidated sales activity
- Tight schedule constrained by SAP start-up date
The Group relied on Univers Retail for its extensive project management experience and expertise PMO, which were key to securing the delivery schedule for a reliable application.
The following best practices have therefore been implemented:
- Systematization of COPROJ, COPIL with supports and CR
- Setting up action reports, reminders, escalations
- Timing of finalization of design workshops
- Organization of a Acceptance Task Force (Business + IT + Editor)
- Strengthening operational coordination
Our results
- Pilot production launch of the Qlik Sense application with only 1 month's additional lead time compared with the initial schedule. Budget contained (+6%)
- 3-month pilot phase with user ramp-up to make reporting more reliable and open up to 430 Group users.
- Customer recognition of our know-how and pragmatism.
